Paul & Shark: From Zero to +550% E-Commerce Growth

The company

Paul & Shark is an Italian fashion and luxury brand with international presence. When I joined, the company had no direct-to-consumer e-commerce channel.

The challenge

Build a DTC e-commerce platform from scratch, capable of serving international markets, integrating with existing retail systems and scaling rapidly. Not a digital showcase, but a revenue engine.

The approach

Phase 1: European launch

The first phase focused on launching e-commerce across European markets. Magento architecture, integration with order management and logistics systems, operational process setup for direct fulfillment.

The goal was to validate the DTC business model before scaling. Every architectural decision was made with future scalability in mind, not just immediate needs.

Phase 2: USA, Canada, Russia expansion

With the European model validated, expansion reached USA, Canada and Russia. Each market required specific adaptations: local payment gateways, regulatory compliance, cross-border logistics, linguistic and cultural localization.

The main challenge was not technical but organizational: coordinating distributed teams, international vendors and processes that needed to work across different time zones.

Phase 3: Global omnichannel

The third phase integrated e-commerce with the physical retail network, creating a coherent omnichannel experience. Unified CRM, cross-channel inventory visibility, integrated customer service.

The technology

  • E-commerce platform: Magento
  • CRM: Salesforce
  • Infrastructure: scalable architecture for international traffic
  • Integration: ERP systems, logistics, international payment gateways
  • Analytics: cross-channel tracking and attribution

The results

The e-commerce channel achieved +550% growth in three years, taking revenue from EUR 3.2M to EUR 17.6M. The DTC channel became a strategic business component, not a digital experiment.

Beyond the numbers, the project built internal competencies, scalable processes and an architecture that continued to function after my departure.

Key takeaways

  • DTC e-commerce works when the architecture is designed to scale from day zero
  • International expansion requires market-specific competencies, not a one-size-fits-all approach
  • Real omnichannel requires data integration, not just system integration
  • Sustainable growth comes from architecture, not just marketing budget
